What Is Churn Cohort?

A churn cohort is a group of customers who started in the same period—such as a signup month—and are tracked together to see how many cancel or stop paying over time.

Churn cohort analysis groups customers by when they started and measures how many leave over subsequent months or quarters.

How it works

Pick a cohort key—usually signup month, first payment date, or sales close week. Everyone in that bucket forms one cohort. Track how many remain active at month 1, month 3, month 12, and so on. Plot retention curves side by side for January signups versus June signups. Churn for a cohort is the share that drops off in each period; cumulative retention is the complement. Subscription businesses often show cohort tables: rows are signup months, columns are months since signup, cells show retained revenue or logos. A healthy SaaS company often shows newer cohorts retaining at least as well as older ones once the product matures. If June cohorts churn twice as fast as January, aggregate churn can still look stable while the business deteriorates.

Why it matters

  • Founders: Cohorts pinpoint whether a pricing change, onboarding update, or market shift hurt retention. They guide where to invest—support, product fixes, or ICP narrowing.
  • Investors: Due diligence rarely trusts a single headline churn number. Cohort charts reveal if growth is bought with customers who leave quickly, a red flag for LTV and payback math.
  • Operators: Sales and success teams can set expectations by vintage and catch channel quality issues before they scale spend.

Common mistake

Reporting one company-wide churn rate without cohorts. Blended metrics mix mature, sticky customers with fresh, fragile ones and mask deterioration in recent acquisition.
